01 / Observe what happens

Where should we look beneath the busyness?

Working in the same environment every day makes existing problems feel normal. We look for repeated issues and wasted time. Observation comes before judgment; we do not walk in and immediately tell an owner how to run the business.

Full observation scope
  • Customer experience
  • Staff processes
  • Owner workload
  • Enquiries & quotations
  • Sales process
  • WhatsApp replies
  • Repeated work
  • Information flow
  • Shop layout
  • Handovers
  • Customer complaints
  • Peak-time bottlenecks
  • Wasted time
01

From arrival to sale

  • How long do customers wait to be greeted?
  • What are the 10 questions customers ask most often?
  • Which questions could a price list, FAQ or WhatsApp automation answer?
  • Why do customers stop after asking the price?
  • Do complaints stem from the product, price, communication or unmet expectations?
02

How the team works together

  • Are staff always busy while repeating much of the same work?
  • Why is the owner interrupted dozens of times a day?
  • How do staff hand work over?
  • Is there an important task that only one person knows how to do?
03

Where the process gets stuck

  • What is the real bottleneck at peak times?
  • Does the shop layout make staff walk back and forth unnecessarily?
  • Do low-margin customers use the most staff time?
04

What could be automated

  • Which tasks are still repeated manually but could be automated?

Business observations

Start with the issue. Explore what needs assessing.

Four topics, eight ways in. Observe, analyse and identify the key issue; advice always depends on the actual business.

Revenue, profit and cash available are three different things.

Separate profitability from cash timing

High sales do not necessarily mean high profit, and profit does not guarantee available cash. Check the actual figures before attributing a cash shortage to poor cost control.

Profitability

Review pricing and gross margin, wages, rent, utilities, materials, wastage, less visible expenses, and the long-term cost of fit-out, equipment and furniture.

Cash timing and working capital

Review inventory tied up, outstanding receivables, collection and payment cycles, one-off outlays and cash reserves. Money tied up temporarily is not necessarily the same problem as an operating loss.

Organize known operating costs with the tool below →

Passing traffic is not the same as people willing to stop and buy.

Assess the location, surroundings, visibility, parking and access, target customers, nearby demand, product and price positioning, competition and opening hours. Heavy footfall alone does not make a suitable site.

If the site is unsuitable, relocation may be worth assessing. Where budget or lease constraints apply, consider online acquisition, delivery, appointments, pre-orders or collection. The decision depends on affordability, demand, constraints and transition costs; none is a universal fix.

Find the biggest bottleneck before judging staffing and responsibilities.

Where is the workflow breaking down?

Observe reception, payment, preparation, cleaning, service, movement, handovers and waiting times. A bottleneck in one stage does not necessarily mean the whole business is understaffed. Address the most significant constraint first.

Each employee needs a clear primary role, with reasonable supporting duties when capacity, skills, responsibilities and safety allow. Avoid both rigid silos and everyone doing everything without accountability.

What if staff do not cooperate?
  • Agree primary duties, supporting work and reasonable boundaries in advance, with appropriate training.
  • Recognise good performance in the primary role; do not penalise it solely for a lack of extra help. Additional contributions can be rewarded appropriately.
  • Where primary duties consistently fall below reasonable standards, use established communication, coaching and management processes that consider both business and employee needs.
  • Performance rewards should consider gross margin, actual profit, contribution, quality, fairness and affordability, rather than a high fixed share of revenue.
  • Cross-role support and management measures must respect safety, reasonable workload and applicable employment law. No reward percentage is a universal recommendation.

No complaints does not mean customers are satisfied.

Experience the journey as a customer: entering, finding a seat, reading the menu, ordering, waiting, receiving the product or service, communicating, paying and leaving. Check whether operational convenience creates difficulty for customers.

Menu readability, reliance on QR codes and ordering methods should accommodate younger and older customers, different digital skills and accessibility needs. Product quality still matters. Review price, service, experience and the target audience together rather than attributing every decline in repeat visits to service.

Operating cost estimator

Start with the figures you know, then add detail as needed. This estimates business costs, not consulting fees.

All inputs and results use MYR. Enter your own amounts; leave unknown items blank.

1 · Core amounts
Fit-out presets
2 · More operating costs (optional)

Deposits and loan principal are shown separately for funding considerations, not added to operating costs. Do not count the same purchase again as depreciation or principal repayments. Interest may be included under other recurring costs.

Estimate period: 5 years / 60 months. Recurring costs are assumed to remain at the entered monthly level.

This covers only supplied figures and assumptions. Blank items do not mean zero cost. Results are not actual cash flow, profit, a guaranteed minimum revenue requirement or a formal financial forecast.

02 / Choose the review schedule

Look closely now, or return to review changes.

Each session lasts up to about 4 hours. Normal scope includes understanding information beforehand, on-site observation, discussion, organizing issues, initial assessment and normal recommendations. The standard consulting rates below apply only to West Malaysia.

What counts as consecutive?

Monday, Tuesday and Wednesday qualify as consecutive calendar days. If the next session after Monday is Wednesday, it cannot use the ≈ US$250RM1,000 day-2 rate and restarts at ≈ US$370RM1,500. Choose return visits when you need gaps between sessions.

Why are later days less expensive?

On day 1 we need to understand the business model, people, customers, processes and background. Consecutive days build on that understanding and reduce repeated travel arrangements and project familiarisation. Lower rates do not mean an unlimited scope.

What do consecutive-day rates include?
Day 5 onwards≈ US$180 / dayRM700

Continued observation of the original project, normal discussion, a summary of the day’s issues and advice within the agreed scope.

Separate comprehensive daily reports, extensive data analysis, competitor research, remote work, new business projects or unrelated major website work require separate quotes.

Consulting fees and travel charges are separate. Apply the visit schedule first, then the case-study discount, then add travel charges in full.

Case-study collaboration rules

Case-study discounts require an application. Suitability, the discount scope and permitted disclosures must be confirmed with us. Limited case-study permission is exchanged for part of the service fee; this does not mean purchasing your privacy.

Anonymous cases do not disclose company names, logos, owner names, precise addresses, sensitive financial information, customer data, employees' private information or trade secrets.

For named cases, permissions are agreed item by item: company name, logo, website screenshots, shop photos, owner photos, business figures, project results and other material. Anything not authorized stays private. A 30% discount does not grant blanket permission.

Before publication, the client may check business facts once and correct factual errors, privacy disclosures and sensitive information. Findings cannot be changed into false claims for promotion. A case may honestly record limited results and later refinements.

On-site fees are calculated using the consecutive-day or return-visit schedule, then reduced by the anonymous 10% or named 30% case-study discount. Travel charges are added in full and are not discounted. Case-study terms for other services are confirmed in the quote; rental has its own rules.

Singapore travel charges

Travel for a Singapore on-site review

Airfare alone does not determine travel charges. Accommodation, local transport, meals, cross-border arrangements and travel time also matter. In-depth projects are often best scheduled over 2–3 consecutive days or more to reduce repeated cross-border travel.

Interstate travel in West Malaysia

Consulting rates cover services. Significant interstate travel may add tolls, parking, accommodation, special transport and necessary expenses. Long distances and substantial travel time may also incur travel-time charges. We explain additional costs before booking and payment wherever possible, rather than adding unexplained charges afterwards.

Singapore / East Malaysia projects

On-site projects in Singapore and East Malaysia are quoted separately according to scale, transport, accommodation, travel time and arrangements. The estimator uses standard consulting rates for budgeting; it does not promise that West Malaysia rates apply.

When flights, cross-border travel and accommodation are involved, 2–3 consecutive days or more are often more efficient than travelling for a single 4-hour session. The project determines the arrangement.

Other international projects

Other countries require individual quotes considering consulting, flights, accommodation, local transport, travel time, extra work, company scale, operational complexity and potential business value. Three or more consecutive days often suit a focused review; budgets may also allow 2–3 days grouped each month.

Where remote website consulting, AI business optimization or an online operations review is sufficient, we recommend avoiding an international visit. Contact us to discuss pricing and arrangements.

Travel budget references only. Actual costs depend on the city, dates, and itinerary; consulting fees are separate. USD amounts are references; final settlement is in MYR.

Scope and special itineraries

These references do not cover unlimited nights or local transportation, repeated trips, extended travel between cities, any number of staff, special visas or permits, or exceptional peak-season costs. Itineraries beyond a normal single business trip require a separate quote.

Engagement boundaries

Observe the business. Respect the people running it.

What do we not do?

We can observe business models, customer experience, processes, quotations, sales journeys, websites, AI, WhatsApp, efficiency and operating structures.

We do not replace lawyers, accountants, tax advisers, medical professionals, engineers, food-safety certification professionals or other work requiring a professional license by law. We direct you to the appropriate professional when we identify a relevant risk.

Staff-related boundaries

We focus on processes, roles, communication and operating structures. A short visit is not a basis for a definitive judgment about an employee's ability. Promotion, demotion, dismissal and reassignment remain the business's decisions.

Larger business pricing

Standard rates mainly suit typical small and medium shops, offices and business premises. A property worth more than ≈ US$244,900RM1,000,000 or high revenue, staffing, department count, brand scale, operating complexity or project value, may require a separate quote.

We assess scale, business model, complexity, departments, people, research scope, consulting responsibility and potential value. This is not a surcharge simply because a client has money; a large project cannot be valued solely as a 4-hour visit.

For example, a small office worth ≈ US$367,400RM1,500,000 with 2–3 people and simple operations may not need a large surcharge; premises worth ≈ US$196,000RM800,000 with 20 staff, multiple departments and complex orders may require a new quote.

Bookings, rescheduling & cancellation
  • Early notice may allow free rescheduling.
  • Last-minute changes may incur additional fees.
  • Flight, hotel, transport and preparation costs already incurred are non-refundable.
  • Specific deadlines, fees and arrangements are explained before payment.

We do not promise a fixed increase in revenue, sales or operating results. We help identify problems and reduce waste. Outcomes also depend on the market, implementation, product, price and team.

Common questions

Clear expectations before we begin.

How much does an on-site review cost?

Each on-site session lasts up to about 4 hours. Consecutive days cost ≈ US$370RM1,500 on day 1, ≈ US$250RM1,000 on day 2, ≈ US$230RM900 on day 3, ≈ US$200RM800 on day 4, then ≈ US$180/dayRM700 from day 5. Return visits cost ≈ US$370RM1,500 for visit 1, then ≈ US$350RM1,400 ≈ US$320RM1,300 ≈ US$300RM1,200 ≈ US$270RM1,100 and ≈ US$250/visitRM1,000 from visit 6. Projects outside West Malaysia need separate confirmation of the project and travel costs.

What counts as consecutive days, and how long are return-visit rates held?

Consecutive reviews must take place on consecutive calendar days; a break resets the rate to ≈ US$370RM1,500. Return visits may be days or weeks apart. After each completed visit, the next discounted rate is held for 30 days; without another visit within that time, the rate resets to ≈ US$370RM1,500.

Can case-study discounts be combined with the visit schedule?

Yes. We first calculate the consecutive-day or return-visit consulting fee, then apply the anonymous 10% or named 30% discount. It applies only to consulting fees, not travel. Eligibility and each permitted disclosure still need to be confirmed with us.

Is the estimator a final quote?

No. It is a budgeting tool and does not collect payments, confirm appointments or create orders. Consulting and travel charges are confirmed manually for the dates, location, business size and project.

Can you work in Mainland China, Singapore or East Malaysia?

Yes, with separate confirmation. West Malaysia consulting rates are budget references only for Mainland China, Singapore, Sabah and Sarawak projects. Service and travel fees are assessed separately. Overseas work is often best grouped into several days; we recommend remote work when that is sufficient.
